Define Your Owner’s North Star

No one has ever asked you what you want.

Not what your employees want. Not what your banker wants. Not what your Vistage group, your CPA, your wealth manager, or your consultants think you should want. What do you actually want for your time, your cash flow, and your wealth?

Most owners cannot answer that question with precision. They can give you a feeling. “More freedom.” “Better cash flow.” “I want the business to be worth more.” But ask them to put a number on it and they stall.

How many hours a week do you want to be working in two years? What total cash flow do you need from the business to fund the life you want? What does your net worth need to look like at 55, and how much of that is locked inside the company?

Without those answers, every decision is reactive. You hire because it feels urgent. You reinvest because the opportunity is in front of you. You take distributions based on what is in the account, not what the plan calls for. You are making the biggest financial decisions of your career without a scoreboard.

Module 1 gives you the scoreboard.

Where Module 1 Fits

Module 1 is the first module of Phase 1: Plan and the starting point of the entire Ownership Operating System. Before you can build anything, value anything, design a team, or plan a transition, you need to know what you are building toward.

Module 1 defines the destination. Module 2 teaches you how value is created and measured so you can see the gap. Module 3 installs the governance cadence that turns goals into quarterly action. Together, these three modules complete Phase 1 and install the full ownership operating system. Everything in Phases 2 and 3 builds on the clarity you create here.

What Module 1 Installs

The module opens with your Noble Aim and the concept of the Owner-Operator Trap. You learn why most owners are playing two games at once (operator and owner) without a system to separate them. Then you build the Owner’s Scorecard™ across three milestones, one dimension at a time.

Milestone 1: Time and Role Goals. Define what your role actually looks like in one, three, and five years. How many hours per week. What percentage is operating versus governing. What you need to delegate and what you need to stop doing entirely. You audit your current calendar, identify where your time is trapped, and set concrete targets for buying it back. The time section of the Owner’s Scorecard™ gets filled in.

Milestone 2: Cash Flow Targets and Sources. Define what you need from the business in cash. Not revenue. Cash. Salary, distributions, debt service, personal expenses, reinvestment. You map every source and every use so you can see, for the first time, whether the business is actually producing what your life requires. The cash flow section of the Owner’s Scorecard™ gets filled in.

Milestone 3: Net Worth and Valuation Targets. Define your wealth target and work backward to what the business needs to be worth. You learn what it means to be a Capital Allocator instead of just an operator. You connect enterprise value to the life you are building so every reinvestment decision has a clear purpose. The wealth section of the Owner’s Scorecard™ gets filled in.

How Module 1 Lives in the Ownership Cadence

The Owner’s Scorecard™ is not a planning exercise you complete and file away. It is the scoreboard the entire system runs on.

Monthly. The cash flow section gets reviewed against actuals in the Monthly Ownership Meeting™. Are distributions on track? Is salary aligned? Is the business producing the cash your life requires?

Quarterly. The full Scorecard (time, cash flow, and wealth) gets reviewed in the Quarterly Boardroom Meeting. Are you on pace? Is your role evolving as planned? Has the valuation gap closed? The 90-Day Game Plan™ is built directly from whatever is most off track on the Scorecard.

Annually. The Scorecard gets recalibrated during the Annual Owner’s Reset. Goals evolve. The business evolves. The Scorecard moves with them.

Every module that follows builds on this foundation. The financial model in Module 4 is built to hit your cash flow and wealth targets. The revenue system in Module 5 is designed to support those numbers. The leadership team in Module 7 is built to get you out of functional seats so your time targets become real. Without Module 1, everything else is motion without direction. With it, every decision has a scoreboard.

What You Walk Away With

A completed Owner’s Scorecard™ that tells you, on a single page, what winning looks like for you. You know how many hours a week you want to work and what your role looks like when it is right. You know what the business needs to produce in cash to fund your life. You know what it needs to be worth and by when. And you have a score that tells you how far away you are right now.

That clarity changes everything that comes after it.

Milestones
